Pilot · Leadership validation / ongoing refinement
October–December 2026 will operate as a practical pilot period. The objective is to establish consistent social media presence, test responsibilities and workflows, identify capacity constraints and determine where Head Office support is required.
The system will be refined through practical use so that the 2027 social media strategy is based on what works in reality.

Who does what?
Working model reviewed with Janelle on 13 October. Direct publishing depends on training, authorisation and appropriate access; leadership validation continues.
National · Primary planned content engine
Stories: Janelle / Head Office. Feed posts, Reels and carousels: Janelle. Role: organisation-wide storytelling, campaigns, identity and relevant amplification.
Regional · Ministry and regional activity
Stories: trained and authorised ministry personnel, or raw content sent to Janelle. Permanent feed: curated/reviewed by Janelle initially; capable contributors can gradually gain independence. Role: school ministry, outreach, regional events, youth engagement and regional people.
Sites · Experience and bookability
Stories: trained and authorised site personnel, or raw content sent to Janelle. Permanent feed: the site or Janelle according to capability, with planning and brand oversight. Role: camps, facilities, accommodation, people and booking opportunities.
Journey / Gap Year · Reflect and recruit
Stories: Journey team and Janelle as appropriate. Feed: Janelle / authorised programme contributors. The 2026 programme has finished; Q4 uses interviews and archived content gradually to reflect on the year and recruit for 2027.
Local people capture the activity. Janelle provides strategic oversight, coordination, quality control and amplification.
Stories · Live, Flexible & Authentic
Stories = live, flexible and authentic. Grid/feed = planned, permanent and more controlled.
Regional/site contributors should gradually post their own Stories where appropriate and where trained and authorised. If they cannot or do not want to, send the raw content to Janelle.
Stories should be activity-led, not an obligation when nothing worthwhile is happening. Approximately 2–6 useful frames on an active day is guidance, not a target to fill.
Story opportunities
Arrival at a school/site

Preparation
Travel
Team/staff moments
Ministry activity
Scenic/site moment

Behind the scenes
A separate formal contributor guide is optional / later. It is not required before sharing the existing guidance.
National · Primary Planned Content Engine
National should aim to establish the strongest consistent planned-feed rhythm. The formal pilot starts in the week of 19 October 2026; this week allows preparation and a few immediate tests.
MONDAY
Single image / simple graphic · Inform, promote, introduce.
WEDNESDAY
Carousel / story-led post · Explain, showcase, tell a story.
FRIDAY
Reel / video · Experience, people, activity.
ACTIVITY-LED STORIES
Live, flexible content when worthwhile activity is happening.
This is a working rhythm, not a rigid quota. It does not require three permanent posts each week from every Regional, Site or Programme account.
National should use relevant collaborations to amplify content into Regional, Site and Programme accounts where appropriate.
Collaborate Where It Makes Sense
National can create a strong post once and collaborate with relevant Regions/Sites/Programmes to reduce duplicate work. Not every post should be sent to every account.
Collaborate where the content:
is genuinely relevant to the other account;
demonstrates wider UCSA impact;
supports a shared campaign;
benefits from National reach;
tells a story involving more than one part of UCSA.
Sites and Regions should remain distinct enough to have their own identity. Avoid turning National into a duplicate of every local account.
Collaborators may need to accept invitations. Facebook and Instagram collaboration behaviour may differ; Janelle should check both platforms when needed.
Regional · Activity-Led Ministry Content
Regional accounts focus on school ministry, regional ministry, regional events, outreach, youth engagement, regional stories and people.
Regional activity does not need three permanent posts per week. The working model is:
Ministry personnel are not expected to become professional content creators. A short arrival clip, materials photo, team moment or end-of-day reflection can document real activity.
Regional staff capture live content
Authorised contributors post appropriate Stories, or send raw content to Janelle
Janelle curates stronger recap content at a realistic frequency
Relevant regional + National collaboration
Publishing frequency follows the actual volume of ministry activity.
Sites · Experience + Bookability
Experience & activities
Camps, group experiences, adventure and recreation.
Facilities & accommodation
Rooms, meals, meeting spaces, grounds and amenities.
People / teams
Staff, instructors and people behind the experience.
Testimonials & camps/programmes
Genuine group experiences, feedback and opportunities.
Seasonal changes & upgrades
Relevant seasonal changes, maintenance and improvements.
Booking opportunities
What can be booked, by whom, when and how.
Sites should gradually contribute and post more where capability exists. Stories can be frequent/live. Permanent grid content should remain more planned and brand-controlled, with Janelle’s oversight.
Journey / Gap Year · Reflect + Recruit
The programme has finished for 2026. Q4 content should look back at the year, use archived/unpublished content gradually, share interviews/testimonials, demonstrate the participant experience and build interest and applications for 2027.
Do not publish all existing Journey content at once. Use it strategically across the remainder of the year.
WhatsApp Content Network
✓ UCSA regional/site content coordination group already established
✓ Western Cape content group already established
Janelle uses the broader group to request content, coordinate regional/site contribution, give specific prompts and encourage local creativity and ownership.
This week we need activity footage. Please check your archives or capture activities currently happening at your site.
Organise & Use the Existing Content Library
The existing UCSA SharePoint / OneDrive structure has been identified for use. Janelle should consistently save useful incoming content there, rather than relying only on WhatsApp/chat history.
Suggested organisation
Region / site / programme → month → raw photos/videos → finished/social media assets where useful.
File quality
Best: original/file transfer. Good: WhatsApp document/file. Acceptable: WhatsApp HD. Normal WhatsApp compression is not ideal.

Working Principles
Presence over perfection
Make UCSA’s real work visible through authentic, useful and consistent content.
Stories are flexible
Use Stories for live activity, informal updates and frequent movement.
Grid is more deliberate
Permanent feed content should be planned, useful and visually considered.
Capture locally, coordinate centrally
People closest to the activity capture it; Janelle coordinates, guides, curates and amplifies it.
Reuse intelligently
Collaborate, tag, cross-share and repurpose content instead of recreating everything.
Authentic Content
UCSA should prioritise genuine photographs, video, people and experiences. AI may assist with planning, organisation, writing support and appropriate technical enhancement, but should not replace authentic ministry, campsite or programme experiences with fabricated/generated imagery or events.
What This Is Building Towards · 2027
2027 Strategy · Draft framework / approval to follow
October–December is the testing period that will inform the formal 2027 strategy. These proposed objectives will be refined through practical experience and submitted for approval.
1. Consistent Presence
Maintain purposeful, active social media without unnecessary duplication.
2. Authentic Content
Show real UCSA activity rather than relying primarily on designed promotional content.
3. Distributed Content Creation
Empower people closest to the activity to capture and contribute content.
4. Central Strategic Oversight
Janelle manages planning, brand consistency, campaigns, quality and performance.
5. Smart Amplification
Use collaborations, tagging and cross-promotion intelligently.
6. Commercial Support
Site accounts actively support camps, accommodation, conferences, group bookings and relevant commercial opportunities.
7. Ministry Visibility
Regional accounts consistently demonstrate UCSA ministry activity in schools and communities.
8. Continuous Improvement
Review analytics and operational performance regularly and adjust the strategy accordingly.

Remaining deliverables & ongoing support
The October content calendar is now available in the October Content Plan. Remaining support includes the items below. The travel brief depends on Pieter’s itinerary; the 2027 framework will draw on operational learning and Head Office direction.
Working status: Account links and Instagram access flags are drawn from the UCSA information register and the links supplied for this project. Facebook permissions and technical Facebook–Instagram connections remain unverified unless explicitly stated otherwise. An unlisted Facebook URL does not mean no page exists. Colour names are recorded, but the illustrative swatches are not approved brand HEX values.
Account Clean-Up Snapshot
Access categories used in the register. Facebook page creation is substantially completed; remaining linking and admin details still need verification.
Controlled
Accounts where appropriate UCSA access is already available.
Limited Access
Accounts where UCSA/Janelle can post or perform tasks but does not yet have full administrative control.
Recovery Required
Existing accounts where access/password/admin recovery is still needed.
Page setup · Completed
Missing Facebook page creation is substantially completed. Record the new URLs and names; check before creating any further page.
Pending confirmation
Information that still needs to be verified before a decision is made.
Existing WhatsApp groups confirmed. Targeted requests and consistent use of existing storage are being activated.
Planning · Calendar developed
The October Content Plan is available, with weekly post briefs, content requests and production checklists. Publishing and testing continue through the pilot.
Guided implementation · Active
Testing this week; formal pilot rhythm starts in the week of 19 October with weekly mentoring.
October Working Approach
Finish setup while testing the operating rhythm
October remains a hybrid Establish & Build + Guided Implementation month. Use 12–18 October for linking accounts, cleaning the register, resolving access and testing content. Begin the formal National-led pilot rhythm in the week of 19 October.
Use the WhatsApp groups and SharePoint / OneDrive structure already in place. Capacity and operational learning will guide refinement.
Working Session · 13 October 2026
Reviewed with Janelle · decisions and next actions
The Oct–Dec pilot was reviewed and refined: National leads planned content, regional activity is ministry-led, site content supports experience/bookings, and Journey shifts to reflection and 2027 recruitment.
This week prioritises Facebook–Instagram connections, the register, access troubleshooting and a small number of test posts. The formal pilot rhythm begins next week. Existing content groups and storage will be used.
Gap Year / Journey and Winklespruit SeeKamp / SeaCamp are dedicated programmes. Gap Year is a national programme; the annual SeeKamp / SeaCamp is run by the Northern Region and is separate from the Winklespruit venue. Sites are grouped below according to the UCSA website navigation; West Coast appears there as a separate site grouping.
01 · NATIONAL UCSA

Content travels both ways: sites and regions supply authentic stories for national amplification; National directs audiences towards the relevant programme, region or site. No account should be required to repost everything.
01 / National
National UCSA
The master organisational voice: who UCSA is, what it does and the impact it has.
National Facebook recovery request submitted to Meta · Waiting on external response.
Organisation-level
Primary audience
UCSA supporters, schools, churches, learners and students, parents, partners, donors and the wider public.
Content priorities
Organisational mission, values and impact.
National announcements and important campaigns.
Selected stories from programmes, regions and sites.
People, ministry, leadership and community stories.
Clear signposts to the right UCSA programme or local account.
Intended outcome: a coherent national identity and engaged audiences who can find the right UCSA opportunity.
02 / Dedicated programme
Gap Year / Journey
Q4 reflection and recruitment: the 2026 programme is complete. Share interviews and unused footage gradually, demonstrate the experience and build interest/applications for 2027.
Participant journey
Primary audience
Prospective participants, their parents or guardians, alumni and people who refer young adults to the programme.
Content priorities
Real participant life, activities and personal stories.
Programme structure, opportunities and frequently asked questions.
Practical information, application windows and next steps.
Participant or alumni testimonials shared with appropriate consent.
Intended outcome: relevant enquiries and applications from people who understand what the programme involves.
03 / Regional
Regional accounts – Ministry & Regional Activity
Regional social media primarily represents UCSA’s ministry activity within the region, including school ministry, regional events, youth engagement and other activities that are not specifically campsite-related.
Campsite activity should generally be communicated through the relevant site account, while regional accounts communicate the wider ministry activity taking place within that geographical area.

Completed · Instagram account restored after security deactivation, confirmed in the 13 October session. Current administrative permissions remain subject to register verification.
Brand treatment: Colours shown above are the regional colour names from the register; swatches are illustrative approximations. KwaZulu-Natal has no colour recorded. Existing regional Instagram entries show “Y” in UCSA Has Access?, but this does not establish administrator ownership. The absence of most regional Facebook URLs is an information gap, not evidence the pages do not exist.
Regional Facebook inventory: Western Cape’s Facebook link is listed above. For the other regions, no matching link has been established here; this does not mean all their Facebook pages are missing. Janelle has said most provincial Pages exist and that she has access to many of them. Facebook page creation was substantially completed by 13 October; confirm the exact links and avoid duplicate Pages. The UCSA website also lists West Coast as a site grouping, although no separate West Coast social account was identified in the supplied register.

Individual site colours remain awaiting confirmation and have not been inferred from regional colours. “West Coast” appears as a separate website site grouping; a matching regional social media account has not been identified from the supplied account list.
Audit discipline
What we know — and what we do not
A social link, access to post and full organisational ownership are three different things.
Correct official name, platform, URL and active/legacy status.
Access
Who can post, who has full Page control, and who can assign new people.
Connection
Which exact Instagram account is linked to which Facebook Page in Meta Business Suite, if any.
Institutional control
Appropriate UCSA-controlled administrators, recovery arrangements and security.
Brand ownership
Account category, region/site assignment, approved colour and identity.
Decisions / Learnings So Far
Account roles are becoming clearer
National, programme, regional and site accounts should not duplicate one another unnecessarily.
Regional ≠ Site
Regional accounts primarily communicate ministry and regional activity. Site accounts communicate campsite-specific activity and marketing.
Access level matters
“Has access” is not sufficient. The register must distinguish full administrative access, task/posting access, no access and unknown access.
Shared passwords should not be the default
Where local contributors need to participate, appropriate page/task permissions should be considered rather than broadly sharing login credentials.
Content collection is an operational challenge
Ministry leaders are often actively delivering programmes and cannot easily capture large amounts of content. The future content system therefore needs to make contribution very simple.
Stories can support live content
Immediate/in-the-moment activity can be captured through Stories without every piece of activity needing to become a formal grid post.
Current dependencies
External responses, information and capacity
Meta’s response to the submitted National recovery request.
Remaining admin/access conversations with existing administrators.
Pieter’s exact travel itinerary before preparing the detailed brief.
A coordinated Strandfontein content visit and any required Head Office resources.
Final leadership validation and variable contributor capacity.
Next Steps
Work through the current checklist above; this sequence shows how those actions connect.
1
Connect & record
Link Facebook and Instagram where possible; update links, page names and access status in the register.
2
Resolve & support
Continue remaining administrator conversations and send unresolved error screenshots to Assistantry.
3
Test this week
Publish the final Journey interview and test a relevant collaborative carousel.
4
Activate contribution
Share existing Story guidance, send targeted content requests and support authorised local Stories.
5
Use the existing library
Archive incoming originals consistently by region/site/programme and month.
6
Begin the National pilot
Start the formal feed rhythm in the week of 19 October, with activity-led regional/site content.
7
Review & refine
Use weekly mentoring to review capacity, collaboration, content quality and Head Office support needs.
Facebook page creation substantially completed; National Meta recovery request submitted; KZN Instagram restored.
Instagram/Facebook linking becomes the current technical priority.
Existing content WhatsApp groups and SharePoint/OneDrive content library confirmed.
